How do I choose the right promotion mentor?

Promotion is an evidence problem far more often than a performance problem. Plenty of people are already doing the work of the next level and are not promoted because nobody outside their team can see it, or because their manager cannot point to a specific artefact. A mentor's most useful job is to tell you which of those two you have.

What should I bring to a promotion mentor session?

Bring your last two reviews and the projects you would put in a case. Vague self-assessment is the enemy here — the session should end with you knowing the specific gap and the specific next project that closes it.

Ask about timelines honestly. Most promotion cases take two to four review cycles to build, and knowing that stops you reading a single "not this time" as a verdict on your ability.
